The company
Kutuki is an early learning platform our founder co-founded in 2018. It reached seven million downloads across ten Indian languages, built a content library of roughly 1,500 original stories and 500 learning games, and at peak served one million monthly active users on a four-engineer team.
By 2024, the company had reached a point where its content library was extensive, its distribution was established, and its core operational pattern was well understood. The question became: how much of this can be run by systems instead of people, without degrading quality or trust?
The transformation
What changed
Content Production
Before
Writers, illustrators, animators, voice artists, music composers, and multilingual adaptation specialists. A continuous content machine requiring significant team capacity.
After
70-80% automated. Structured inputs feed prompt architectures calibrated to Kutuki's voice and pedagogy. Human review gates at cultural nuance and age-appropriateness checkpoints.
Customer Experience
Before
Manual personalization logic, human ticket handling, editorial-driven content recommendations across languages and geographies.
After
AI-driven personalization, automated ticket triage with human escalation, adaptive recommendation engine based on child engagement patterns.
Scaling Model
Before
Linear: more users = more team capacity needed. 1M MAU required founder attention on day-to-day operations.
After
Autonomous: company operates largely on autopilot. Founder has stepped back from day-to-day operations. Systems handle what teams used to.

Why this matters for Nirmano
Every AI consultancy makes claims about what they can do for clients. Very few can point to a company they run themselves, at scale, where the same transformation has actually happened. Kutuki is that company.
This is the single strongest proof we can offer that the service works: we run it on ourselves.
The honest caveats
Kutuki is our founder's company. He has equity, founder status, and a long-term commitment to its continued operation. That is disclosed explicitly on purpose — we are not presenting Kutuki as an arms-length client case study, because it isn't one.
What it shows is that the approach is sound and produces real outcomes when executed properly. It does not show that every client engagement will produce the same result in the same timeframe.
